I think I’m finally on to what I am doing wrong with the subs…
I’ve been trying to make sure I keep my CM and NCM separate, and if I am moving a sub out of the way to escape a battle, to me that seems like a NCM. However, the fact that the sub has to choose to submerge to avoid combat in its starting SZ means it has participated in combat and is then ineligible to have NCM.
Something else I’ve just been made aware of in the forums recently, is that even if there are no Destroyers present, a defending sub still has to take at least the first round of sneak attack rolls from any attacking subs. If they survive that, then they can submerge before all the surface warships fire.

I thought that at first, but it was just recently confirmed by Kreighund, possibly in the Europe-specific forum. Retrospectively, it should be obvious from the rules since the attacker always rolls first and the sneak attack roll is resolved before the submerge option is available. I’ll try to find the exact post…
